Most places don't lack good intentions. They lack the right conditions - for people to connect, for organisations to collaborate, for change to take hold and last.

intoChange works with councils, community organisations, cultural partnerships and local authorities at moments when something needs to shift. A strategy that isn't landing. A community that isn't engaging. An organisation trying to grow without losing what made it work. A place that has been overlooked for long enough and is ready to do something about it.

Our work is rooted in seven years of building intoBodmin from a pop-up question in a town centre to a community cultural organisation with a national profile. We don't offer abstract frameworks. We share what we've actually learned - and help you apply it to your own place.


What we do:


 

Consultancy and facilitation

We work directly with organisations, councils and partnerships to help them think clearly, make better decisions and take practical action.

This might be a strategy day with a leadership team, a facilitated community conversation, support with a place-based regeneration project, or a longer relationship as a thinking partner and critical friend. We're particularly experienced in place shaping, community engagement, cultural strategy, organisational development and small town ecosystems.

We've worked with town councils, local authorities, community businesses, arts organisations and regeneration partnerships across Cornwall and beyond.

 

intoLearning - the Field Guide Training Series

A practical four-part training programme for people working in community, culture, place and local change.

Based on the intoBodmin Field Guide, each day shares tools and frameworks drawn from real experience — and helps participants apply them directly to their own organisation, project or place. Sessions are practical, reflective and light on PowerPoint.

The four days are: Culture, Community, Pride, Change / Everybody's Welcome / Growing Without Losing Yourself / Listening, Belonging and Local Story.

Individual days can be booked separately, or as a full series. The programme can also be commissioned as a bespoke away day for a council, partnership or organisation.

  • Strategy and planning support

Sometimes organisations don't need a consultant to come in and run a process. They need someone to think alongside them over time - to help test ideas, pressure-check plans and ask the questions that are hard to ask internally.

We offer lighter-touch, longer-term support for organisations at moments of transition: growing into a new model, navigating a funding shift, developing a new offer, or working out what comes next.

Who you're working with

intoChange is led by Fin Irwin, co-director of intoBodmin and author of the Field Guide. Fin has spent fifteen years building community and cultural infrastructure, working with organisations and places across the region. He sits on six boards and committees, has raised significant funding for place-based work, and writes regularly about community power, regeneration and civic life.

The thinking behind intoChange is grounded in that experience. Not in theory.
